The search is done. The finalist is perfect. They have said yes. Then they resign, and their employer matches the offer overnight. Counter-offers are one of the most common reasons senior hires fall apart at the last step, and most of them can be prevented.
First, the myth
You have probably heard that “80% of people who accept a counter-offer leave within six months”. It is quoted everywhere. Recruiters who have gone looking for the original research have found no verified source behind it. The numbers change from article to article: 48%, 80%, 90%.

Why counter-offers rarely fix the real problem
People seldom leave for money alone. In iHire’s 2025 Talent Retention Report, the top reasons for leaving were a toxic environment (26.8%), poor leadership (24.2%) and a bad manager (22.8%). A counter-offer changes the salary. It does not change the manager, the culture or the ceiling.
That is your advantage. If you understand the real reason a leader wants to move, you can make an offer their current employer cannot match.
How to protect your offer
- 1Raise the counter-offer early. At the first conversation, ask: “If you resign, what do you think your employer will do?” Their answer tells you the risk.
- 2Write down the real motivators. Scope, mandate, growth, leadership, location. Refer back to them at offer stage.
- 3Move fast at the end. Aim to make the offer within 48 hours of the final interview. Delay invites second thoughts.
- 4Offer more than money. A bigger remit, a clear mandate, a direct line to the CEO. These are hard to counter.
- 5Prepare the resignation together. Talk through the conversation with their current boss before it happens.
- 6Stay close until day one. A call from the hiring manager during the notice period matters more than you think.
A counter-offer answers the question “how much?”. A great offer answers the question “why?”.
